What are we doing wrong?&#8221;<\/p>\n<p>The short answer? Almost everything.<\/p>\n<p>I&#8217;ve been in B2B and SaaS sales for 15+ years. I&#8217;ve seen every &#8220;revolutionary&#8221; tool come and go. And here&#8217;s what I&#8217;ve learned about AI sales tools after implementing them ourselves and with dozens of portfolio companies: <span style=\"text-decoration: underline;\"><strong>They work incredibly well&#8230; if you actually do the work.<\/strong><\/span><\/p>\n<p>But most teams don&#8217;t. They want magic. They want to flip a switch and suddenly have AI SDRs booking 50 meetings a week with zero effort.\u00a0 They want an AI SDR to basically close deals itself, on autopilot.<\/p>\n<p>That&#8217;s not how this works. That&#8217;s not how ANY of this works.<\/p>\n<p>Here are the top 3 reasons your AI sales tools are &#8220;failing&#8221; (and how to actually make them work):<\/p>\n<h2>#1. You Haven&#8217;t Trained Them Properly (And No, 30 Minutes Doesn&#8217;t Count)<\/h2>\n<p>This is the big one. The absolute biggest mistake I see sales leaders make.<\/p>\n<p>They buy an AI sales tool, spend 30 minutes uploading their &#8220;best&#8221; email templates (which, let&#8217;s be honest, are probably too generic), point it at their prospect list, and expect magic.<\/p>\n<p>Then they&#8217;re shocked when the AI starts sending generic, out-of-place messages that get 0.2% response rates.<\/p>\n<p><span style=\"text-decoration: underline;\"><strong>Here&#8217;s the reality<\/strong><\/span>: Training AI sales tools is an iterative process that takes weeks, not minutes. Sometimes months for complex products or enterprise sales cycles.<\/p>\n<p>At one of the SaaStr portfolio companies, it took 6 weeks of daily training to get an AI SDR tool performing at the level of our top human SDRs. Six. Weeks.<\/p>\n<p>We had to feed it:<\/p>\n<ul>\n<li>50+ examples of emails that actually got responses<\/li>\n<li>Detailed persona information for each ICP segment<\/li>\n<li>Specific pain points and value props for different industries<\/li>\n<li>Objection handling frameworks<\/li>\n<li>Competitive positioning against 12 different competitors<\/li>\n<li>Seasonal messaging variations<\/li>\n<li>Industry-specific compliance requirements<\/li>\n<\/ul>\n<p>Every day, they&#8217;d review the outputs, identify what wasn&#8217;t working, and refine the training data. You Don&#8217;t QA Them Properly (If At All)<\/h2>\n<p>This one makes me want to pull my hair out.<\/p>\n<p>I&#8217;ll ask sales leaders: &#8220;How often do you audit your AI tool outputs?&#8221;<\/p>\n<p>Response: &#8220;Um&#8230; we check them sometimes?&#8221;<\/p>\n<p>Sometimes?<\/p>\n<p>You&#8217;re letting an AI represent your brand to prospects, and you check the outputs &#8220;sometimes&#8221;? Would you let a new SDR send emails without any oversight? Of course not.<\/p>\n<p>But somehow, with AI, teams think they can just &#8220;set it and forget it.&#8221;<\/p>\n<p>I was talking to a VP of Sales last month who was complaining that their AI tool was &#8220;ruining their brand.&#8221; When I dug into it, they hadn&#8217;t reviewed a single AI-generated email in 3 weeks. THREE WEEKS.<\/p>\n<p>Turns out the tool was sending prospects emails about &#8220;revolutionizing their blockchain strategy&#8221; for a company that sells accounting software. The AI had somehow latched onto a single mention of &#8220;distributed ledger&#8221; in their sales deck and ran with it.<\/p>\n<p><strong>Here&#8217;s what proper QA looks like<\/strong>: Daily audits. After that, you can probably scale back to 3x per week, but never less than that.<\/p>\n<p>You need to check:<\/p>\n<ul>\n<li>Message relevance and accuracy<\/li>\n<li>Tone and brand voice consistency<\/li>\n<li>Technical accuracy of claims<\/li>\n<li>Compliance with legal\/regulatory requirements<\/li>\n<li>Personalization quality<\/li>\n<li>Call-to-action effectiveness<\/li>\n<\/ul>\n<p>We use a simple 5-point scoring system for each message. Anything below a 4 gets flagged for retraining.<\/p>\n<p><span style=\"text-decoration: underline;\"><strong>The fix<\/strong>:<\/span> Build QA into your daily workflow. Assign specific team members to audit outputs. Create scoring rubrics. You Want Them to Do Everything.\u00a0 Again, With No Training, QA, or Work<\/h2>\n<p>This is the root cause behind #1 and #2, but it deserves its own section because it&#8217;s so pervasive.<\/p>\n<p>Sales leaders see AI demos where everything works perfectly (shocking, I know), and they think: &#8220;Great! Now I can fire half my SDR team and let AI handle everything.&#8221;<\/p>\n<p>Then they&#8217;re confused when it doesn&#8217;t work.<\/p>\n<p>Here&#8217;s a reality check: AI sales tools are incredibly powerful, but they&#8217;re tools, not magic wands. They still require strategy, training, oversight, and continuous optimization.<\/p>\n<p>The best AI implementations I&#8217;ve seen treat AI as a force multiplier for human expertise, not a replacement for it.<\/p>\n<p>The companies that are seeing success with this now let the AI tool handle initial prospect research and first-touch emails. But humans still:<\/p>\n<ul>\n<li>Define the target criteria<\/li>\n<li>Review and approve all messaging<\/li>\n<li>Handle all follow-up conversations<\/li>\n<li>Manage complex deal progression<\/li>\n<li>Provide continuous feedback for improvement<\/li>\n<\/ul>\n<p>The AI handles the high-volume, repeatable tasks. Humans handle the strategic thinking and relationship building.<\/p>\n<p>Result? 3x more qualified meetings booked with the same size team.<\/p>\n<p><span style=\"text-decoration: underline;\"><strong>The fix<\/strong>:<\/span> Adjust your expectations. AI won&#8217;t eliminate the need for sales expertise, it amplifies it.<\/p>\n<p>Start with clearly defined use cases. Maybe it&#8217;s just prospect research. Or initial outreach emails. They&#8217;re the ones investing time upfront to train properly, maintaining quality standards through consistent QA, and approaching AI as a strategic capability to develop over time.<\/p>\n<p>Your AI tools aren&#8217;t broken.
