{"id":317062,"date":"2025-08-16T07:10:09","date_gmt":"2025-08-16T14:10:09","guid":{"rendered":"https:\/\/www.saastr.com\/?p=317062"},"modified":"2025-08-14T13:32:48","modified_gmt":"2025-08-14T20:32:48","slug":"cracked-vs-slow-roll-why-ai-killed-the-40-hour-b2b-executive","status":"publish","type":"post","link":"https:\/\/www.saastr.com\/cracked-vs-slow-roll-why-ai-killed-the-40-hour-b2b-executive\/","title":{"rendered":"Cracked vs. Slower Roll: Is There Any Room Left For The 40-Hour B2B Executive?"},"content":{"rendered":"<p>2021 spoiled us.\u00a0 For a while, you could have it all.\u00a0 You could work from home 15-20 hours a week and hit plan.\u00a0 You could have 2-3 side hustles and still be on track.\u00a0 The markets were booming, customers were buying at an unprecedented rate, and the products &#8230;. were basically the same.<\/p>\n<p>The B2B products of 2021 were basically the same as they&#8217;d been for years.\u00a0 Just with 2x or more the demand.\u00a0 So life was good and &#8230; easy.<\/p>\n<p>Today, good times are back again.\u00a0 Better and bigger than ever.\u00a0 But now is in many ways the exact opposite of 2021.\u00a0 The pace of change is the most furious we&#8217;ve ever since in software in the age of AI.\u00a0 Utterly furious.<\/p>\n<p>So there&#8217;s a tough truth most have now accepted &#8212; partially.\u00a0 Partially:\u00a0<span style=\"text-decoration: underline;\"> That <strong>you can&#8217;t have it all anymore. You can go for it, or you can have balance. Not both.<\/strong><\/span><\/p>\n<p>And it&#8217;s only going to get more stark, as more and more companies look to replace humans with AIs.\u00a0 At SaaStr, every resource we&#8217;ve lost or moved on from since late 2024 has been replaced with AI.<\/p>\n<h2>The Two Types of B2B Execs (And Only Two)<\/h2>\n<p>We&#8217;ve broken into two distinct categories of startup executives and opportunities:<\/p>\n<p><span style=\"text-decoration: underline;\"><strong>The Cracked:<\/strong><\/span> These are the leaders who&#8217;ve accepted that building something truly extraordinary in 2025 requires an obsessive, all-consuming focus. They&#8217;re working 70-80 hour weeks, they&#8217;re thinking about their product at 2 AM, they&#8217;re available for the critical customer call on Sunday morning. They&#8217;re not balanced. They&#8217;re not well-rounded. But they&#8217;re building the companies that will define the next decade.<\/p>\n<p><strong><span style=\"text-decoration: underline;\">The Slow Roll<\/span>:<\/strong> These are the executives who prioritize work-life balance, who want their 35-40 hour weeks, who need their weekends protected, who want to work remotely most days. And you know what? Good for them. I know many folks want something in the middle. We all do,<span style=\"text-decoration: underline;\"> myself included<\/span>. The dream scenario:<\/p>\n<ul>\n<li>A solid 35-40 hours a week<\/li>\n<li>1-2 days in the office max<\/li>\n<li>Weekends completely off<\/li>\n<li>Still land that $10B+ outcome<\/li>\n<\/ul>\n<p>I&#8217;ve been looking for these opportunities for my portfolio companies, for executives I advise, for myself. And the brutal truth? <strong><span style=\"text-decoration: underline;\">I just don&#8217;t see any of those opportunities anymore in high-growth companies<\/span>.<\/strong><\/p>\n<p>In 2021? Absolutely. The market was frothy, money was cheap, competition was lighter, and you could coast a bit and still win big. Remote work was new and exciting, not a productivity drag. AI wasn&#8217;t eating everyone&#8217;s lunch yet.<\/p>\n<p>Today? Zilch.<\/p>\n<p><span style=\"text-decoration: underline;\">In fact, every start-up I work with focused on balance is losing<\/span>.\u00a0 Maybe losing slowly, a few points of market share here and there.\u00a0 But they are losing.<\/p>\n<h2>Why 2025-2026 Is Different (And Harder)<\/h2>\n<p>The world fundamentally changed between 2021 and now. Here&#8217;s what&#8217;s driving this new reality:<\/p>\n<p><strong><span style=\"text-decoration: underline;\">AI Has Accelerated Everything<\/span>:<\/strong> Your competitors aren&#8217;t just working faster\u2014they&#8217;re using AI to work 10x faster. The startup that&#8217;s willing to integrate AI into every process, every decision, every customer interaction is going to lap the one that treats it as a side project.<\/p>\n<p><strong><span style=\"text-decoration: underline;\">Growth Insanity<\/span>:<\/strong> The best of the best in AI B2B are growing at rates we&#8217;ve never seen before.\u00a0 That just ratchets up the expecations everywhere.\u00a0 From making raising VC harder, to expectations for top execs and employees.<\/p>\n<p><strong><span style=\"text-decoration: underline;\">Customer Expectations<\/span>:<\/strong> B2B buyers expect AI-powered solutions, instant responses, and continuous innovation.\u00a0 If that&#8217;s not you, everyone will see you as too slow.\u00a0 As dated.\u00a0 You probably are.<\/p>\n<h2>The Balance Trap<\/h2>\n<p>Here&#8217;s what I see happening with &#8220;balanced&#8221; startup teams:<\/p>\n<ul>\n<li><span style=\"text-decoration: underline;\"><strong>Slower Decision Making:<\/strong><\/span> When your leadership team isn&#8217;t available nights and weekends, critical decisions wait until Monday<\/li>\n<li><strong><span style=\"text-decoration: underline;\">Missed Opportunities<\/span>:<\/strong> That enterprise customer who wants to talk at 7 PM Pacific? The European prospect who needs a demo at 6 AM your time? I&#8217;m saying be honest about what it means for your outcome.<\/p>\n<p>If you want genuine work-life balance in startups, you need to:<\/p>\n<p><span style=\"text-decoration: underline;\"><strong>Join something barely growing or slow growing<\/strong><\/span> that&#8217;s explicitly focused on providing that balance. There are companies out there\u2014profitable SaaS businesses growing 15-20% annually, lifestyle businesses, companies in maintenance mode. They can offer balance because they&#8217;re not fighting for market leadership.<\/p>\n<p><strong><span style=\"text-decoration: underline;\">Accept smaller outcomes<\/span>.<\/strong> Maybe you build a $50M ARR business instead of a $500M one. Maybe you have a $100M exit instead of a $1B one. That&#8217;s still an incredible achievement and a life-changing outcome for many people.<\/p>\n<p><strong><span style=\"text-decoration: underline;\">Target different markets<\/span>.<\/strong> Some industries and customer segments move slower. Government contracts, certain enterprise segments, regulated industries\u2014these can still support more balanced approaches.<\/p>\n<h2>The Cracked Path Isn&#8217;t for Everyone (And That&#8217;s OK)<\/h2>\n<p>Being &#8220;Cracked&#8221; isn&#8217;t just about working more hours. It&#8217;s about:<\/p>\n<ul>\n<li><strong>Obsessive customer focus<\/strong> that has you thinking about user problems in the shower<\/li>\n<li><strong>Relentless iteration<\/strong> where you&#8217;re constantly testing, learning, and improving<\/li>\n<li><strong>Extreme ownership<\/strong> where every metric, every outcome, every failure is personally felt<\/li>\n<li><strong>Visionary leadership<\/strong> where you&#8217;re seeing opportunities others miss because you&#8217;re deeply immersed<\/li>\n<\/ul>\n<p>This path breaks people. It destroys relationships. It&#8217;s not sustainable forever. Yes.\u00a0 Cognition is in a brutal arms race with Claude Code, Cursor, and more.\u00a0 You have to outpace the best-of-the-best now.\u00a0 That&#8217;s &#8230; hard.<\/p>\n<h2>The Hard Truth About Competition in AI Age<\/h2>\n<p>The world is just too competitive today, too fast, and too hard for half-measures.<\/p>\n<p>Your competitors who choose the Cracked path aren&#8217;t just working more hours\u2014they&#8217;re:<\/p>\n<ul>\n<li>Making faster decisions<\/li>\n<li>Taking bigger risks<\/li>\n<li>Attracting better talent<\/li>\n<li>Raising money more easily<\/li>\n<li>Winning more customers<\/li>\n<li>Building stronger products<\/li>\n<\/ul>\n<p>Meanwhile, AI is making the fast faster, the smart smarter, and the obsessed more obsessed.<\/p>\n<h2>Choose Your Path (But Choose Consciously)<\/h2>\n<p>Here&#8217;s my advice: <span style=\"text-decoration: underline;\"><strong>Choose your path consciously, not by default.<\/strong><\/span><\/p>\n<p>If you choose balance:<\/p>\n<ul>\n<li>Join companies explicitly built for it<\/li>\n<li>Target markets that support it<\/li>\n<li>Accept the outcome implications<\/li>\n<li>Don&#8217;t resent the Cracked teams for their success<\/li>\n<\/ul>\n<p>If you choose to go Cracked:<\/p>\n<ul>\n<li>Accept the personal costs<\/li>\n<li>Build systems to prevent burnout<\/li>\n<li>Remember it&#8217;s not permanent<\/li>\n<li>Don&#8217;t judge others for choosing differently<\/li>\n<\/ul>\n<p><span style=\"text-decoration: underline;\">Just don&#8217;t pretend.\u00a0 Not anymore<\/span>.\u00a0 That will lead to frustration all around.\u00a0 And probably, you getting let go.\u00a0 <span style=\"text-decoration: underline;\">You cannot have it all in the AI age.\u00a0 Because the competition won&#8217;t let you<\/span>.<\/p>\n<p>If you want to go for the big outcome, the gold, the glory &#8230; expect to work 60+ hours a week in the office.\u00a0 And managing a smaller team, if any team at all.\u00a0 And being a 100% expert in AI orchestration.\u00a0 There will be some exceptions.\u00a0 But &#8230; few.<\/p>\n<div class=\"embed-twitter\">\n<blockquote class=\"twitter-tweet\" data-width=\"550\" data-dnt=\"true\">\n<p lang=\"en\" dir=\"ltr\">Wrote up my thoughts on the &quot;extreme work culture&quot; more and more AI startups expecting devs to work regularly late into the night and on weekends at AI startups.<\/p>\n<p>I don&#39;t think it will change but cannot see this being healthy.
